The product team had been blocked for 18 months waiting on marketing-led page changes — Drupal was the bottleneck. Marketing was paying $12K/month in Google Ads partly because organic was so slow to load that conversion was below 1.8%. Next.js (App Router) front-end with headless WordPress for editorial workflow — marketers got their familiar CMS, engineers got React performance.

Full URL audit of 2,140 existing pages — mapped every URL to its replacement, created 301 redirect strategy, validated against current ranking pages.

Server Components by default with Client Components only where interactivity demanded it — minimised JavaScript shipped to the client.

Image pipeline rebuilt with next/image, AVIF + WebP delivery via Cloudflare, blur placeholders for above-fold imagery.

Core Web Vitals as a CI gate — builds that regressed any of LCP, INP, CLS failed the pipeline.
What changed.
Pre-launch LCP averaged 4.2s; post-launch 1.2s at 75th percentile (real user monitoring). Trial signups jumped 71% in the month following migration — directly attributable to the faster mobile experience. Marketing team velocity tripled — they shipped 18 landing pages in the first quarter on the new stack versus 6 in the previous year on Drupal. Zero rankings were lost during the migration.
